Prompt Collaboration

The practice of multiple stakeholders — prompt engineers, product managers, domain experts, and developers — working together on prompt development through shared tooling, review workflows, and role-based access.

Prompt collaboration is the multi-stakeholder approach to developing and maintaining prompts, recognizing that effective prompts require input from diverse roles — domain experts who understand the subject matter, product managers who define requirements, prompt engineers who craft the instructions, and developers who integrate prompts into applications.

The need for collaboration arises from the nature of prompts themselves. A good prompt requires deep domain knowledge (what information is correct, what terminology to use, what edge cases exist), product understanding (what users need, what tone is appropriate, what the success criteria are), and technical skill (how to structure instructions for consistent model behavior, how to handle variable interpolation, how to set up guardrails). No single person typically possesses all three.

Collaboration tooling starts with a shared workspace where all stakeholders can view and edit prompts. Role-based access control ensures that each person can contribute in their area of expertise without risking unintended changes elsewhere. A domain expert might have edit access to the context block but only view access to the technical guardrails. A developer might manage the variable definitions and output format while deferring on the instructional content.

Review workflows formalize the feedback process. When a team member proposes changes to a prompt, others can review the diff, leave comments, suggest modifications, and approve or request changes before the update is published. This is analogous to pull request reviews in software development, adapted for the prompt context where changes to natural language instructions can have subtle effects on model behavior.

Communication within the collaboration process benefits from inline context. Rather than discussing prompts in a separate chat tool where context is lost, comments attached directly to specific blocks or versions keep feedback organized and discoverable. Historical discussions provide context for why certain decisions were made, which is invaluable when onboarding new team members.

Effective prompt collaboration also requires shared evaluation criteria. When stakeholders disagree about whether a prompt is "good enough," having predefined quality metrics and test cases provides an objective basis for discussion. Evaluation results become the common language that bridges the gap between domain expertise and technical optimization.
